The only way to know a better picture is testing. A proper compression test and leak down test should get the results you need to determine if the heads should or need to come off. If you're DIY then exercise extreme caution as the diesel fuel in these engines is under very high pressure and should be depressurized properly. These engines are replete with problems from day one. EGR issues, injector failures, high pressure pump failures, high pressure oil line failures, sensor failures and electronics failures too name a few.
